Once a Mission-Driven Tech Company—Now a Case Study in Dysfunction

Pros

Brilliant, passionate ICs who genuinely want to do great work Solid core product and engaged open-source community (though morale is starting to crack there too) Remote-first structure allows for flexibility

Cons

Leadership vacuum at the top: The executive team is fragmented, risk-averse, and deeply siloed. There is a ever rotating cast of actors and priorities that burn people out without delivering results. Revolving door of talent: Some of the most capable people have either left or been pushed out. Top talent is not retained or empowered—it’s replaced by safer, less experienced hires who won’t challenge the status quo. No GTM strategy to speak of: Camunda’s commercial strategy is reactive and misaligned with its product roadmap. Sales, marketing, and product regularly pull in different directions. Targets are set top-down without a grip on market reality, then revised mid-quarter, eroding trust. Burnout culture masked as 'ownership': Employees are encouraged to be self-starters and let go of work life balance—but in reality, they're left unsupported and overburdened. Accountability flows down, not up. Middle management is stuck firefighting, and no one is protecting the teams from executive churn. SLT wants us to work like founders without the incentive: Recent All Hands and confluence posts about Camundi needing to reframe how we think work life balance will only work if our equity makes it worthwhile. It does not. Politics > performance: Promotions are based more on personal alignment with leadership than impact. Dissent, even when thoughtful, is unwelcome. Those who raise concerns are seen as troublemakers, not leaders. The Partnerships team: Neglected and mismanaged from the top —despite being critical for scale. Several years of investment have been wasted due to poor executive sponsorship and lack of GTM fluency. Performative morale-building: In response to worsening Glassdoor scores, there’s been a recent internal push for employees to flood the site with positive reviews. These posts receive little to no engagement, reflecting the growing gap between the curated external narrative and internal reality.

Transparent, Human, and Growing: Why I’m Still All In on Camunda

Pros

I’ve been at Camunda for over five years, working across GTM in both internal and external-facing roles, and I can confidently say this is the best job I’ve ever had. The people are truly special. At every level of the company, you’re treated as a person first and an employee second. You’re not just another cog in the wheel here. Camunda gives space to grow, try new things, and learn in ways that most companies just don’t. Our benefits are stellar: unlimited FTO (with a recommended minimum of 30 days off!), flexible hours, and a remote-first culture that lets you balance work with real life, appointments, kids, travel, and rest. And not in a “we say this but don’t mean it” way, we live it. I’ve taken time to reset without guilt, and that makes a difference. Senior Leadership has been upfront and transparent that Camunda is on a steep growth curve. Starting at an in-person company event in summer 2024, we were told we were setting ourselves up to catch a “wave”, a massive opportunity in our space. Since then, they’ve stayed consistent in updating us across Company All Hands, Kickoff events, department meetings, and async updates. They’ve been clear: this ride won’t be slow or easy, but it’s a chance to build something remarkable. And they gave people the chance early on to opt out if that journey wasn’t the right one for them. That honesty is backed up by action. A recent example: a message around work-life balance sparked concern, and instead of brushing it off, leadership addressed it head-on in our next All Hands, clarifying the intent, owning the miscommunication, and reinforcing our FTO and flexibility. That kind of transparency isn’t just talked about, it’s practiced.

Cons

Camunda has gone through a lot of change this past year: team changes, new priorities, people leaving, and yes, some layoffs. I won’t pretend it’s been easy. But I will say this, none of it has been a surprise. Leaders gave us fair warning that this phase of growth would be demanding and not the right fit for everyone. They’ve followed through with generous exit packages, respectful internal updates, and compassion for the people impacted. While it’s always tough to see great people go, I’ve consistently seen leadership act with empathy and integrity. Many of us have kept in touch with former colleagues, some of whom became close friends, and from what I’ve heard, that same respect extended into offboarding, too. Camunda isn’t perfect. But it is human, forward-looking, and full of people trying their best. In tech, that’s rare. I’ve seen friends at other companies burned out, undervalued, or blindsided. Here, even when things are hard, I still want to be part of it. And that says everything.

A great company that could shine brighter again

Pros

- Employees and coworkers are the best, Camunda would be nothing without them, their mindset and awesome technical knowledge and ease of collaboration, as well as transparency and human values. It takes time and its really hard to build and replace teams with that level of great people - In my case, my direct manager is also great and really feels like part of the team, we never had any big issue within the team in general, and if we did its a safe place where everyone can talk about it and help each other - When someone in the team needs some time off (let it be a couple of hours to take care of something or a day off to rest) its all good and we are all organized, noone ever pointed fingers for this kind of stuff (this is probably one of the many parts of the work-life balance thing employees are concerned about going away)

Cons

- Removing an optional yearly company gathering that many employees liked for team-building - Imposing instead a yearly company kickoff where everyone must assist, which interferes with employees out-of-work planning, time off and the remote-first value - When I joined the CEO was congratulated for the company approach on transparency, which compared to other companies experiences makes sense. It is definetly a game changer on creating a safe, non-toxic and fair work environment for everyone, thats one of the things that makes Camunda stand out among other companies. Like it has been mentioned in other comments, this looks like its starting to dissapear starting from the SLT, along with the employees that promote and value transparency - We were told that if we want work-life balance we should look elsewhere, and the answer we got to why was that told afterwards, sounded like a vague excuse to not make it sound too bad and turn the conversation around. Just like another good value many Camundi have, recognising mistakes is part of growth and anyone can make them without being judged for it, Im sure at least some Camundi were expecting this to be done by SLT as well, like simply explaining it was a communication mistake that anyone can make and it would have been fine - Companies that start going downhill and have massive employee rotation numbers, multiple SLT replacements/hirings, acquisitions and therefore a big loss of specific and technical company knowledge, they all start with these kind of company practices "hints". Hopefully Camunda wont steer in this direction and it will be just a slip, it can be fixed with proper action and conversations instead of creating a permanent deal out of it In conclusion, it looks like SLT is trying to push their new "values" downstream starting with some little "hints", and they received a major pushback and answer from the employees, because they actually care and promote the previous approach to transparency and work environment that Camunda itself promoted. Employees are doing their best to build that generational company SLT mentions. We have the best employees (no need to copy fancy wording like "A-players") and it can be accomplished, but like a tree, you cannot cut Camunda roots in order to grow, otherwise the tree starves and employees start leaving, uncomfortable working environments appear like other reviews mentioned about some "leader", internal knowledge that takes time to build exits the company... and so on, while other competitors then could take the opportunity and start riding the wave we want In few words, you cannot build a generational company if employees have great values like transparency or work-life balance that are not matched by SLT. These values and roots keep the good mood of Camundi, retention of great employees and increases the quality and quantity of their contributions. Achieving big goals doesnt mean we need to leave the great values that were built by Camundi behind.
